A leading global pharma brand's oncology franchise was producing its marketing assets across 14 markets entirely through their agency of record — at enormous cost, and with production lead times of 6–8 weeks per asset cycle.

As the brand prepared for a major new indication launch, the scale of the production requirement became clear: hundreds of email templates, microsites, digital detail aids, congress materials and localised display campaigns — all needing to move through MLR review simultaneously across multiple markets.

The existing model couldn't scale without the costs spiralling out of control. They needed a production solution that could absorb volume, integrate with Veeva Vault, and operate fast enough to keep pace with a complex, multi-market launch.

Rather than operating as a traditional external vendor, Coalition embedded directly into the brand's existing production workflow — joining Veeva Vault as a production partner, adopting the client's review naming conventions, and integrating with the MLR submission process from day one.

The first 30 days were spent conducting a full audit of the existing asset library: cataloguing all active templates, identifying redundancies, and building a modular design system that could serve all 14 markets from a single master set of components.

The modular system was the key insight. Rather than building assets one-by-one for each market, we built a core set of reusable components — approved through MLR once — that could be rapidly assembled into market-specific variants by our localisation team. What previously required a full production cycle for each market now required only the localisation layer.

AI-assisted translation and copy adaptation was built into the workflow from the start, with post-editing by medically qualified linguists in each market. This cut translation turnaround from 10–14 days to 2–3 days without any loss in accuracy.

Twelve months into the engagement, the brand's oncology marketing operations had been fundamentally transformed. The content factory model — modular templates, embedded production, AI-assisted localisation — delivered results that exceeded the original business case.
